Here’s how to find out and what to do about it without damaging the relationship. Distributors All Know This Customer They’ve been buying from you for 15 years. Orders come in like clockwork. Your rep loves them probably brought them up at your last Monday meeting as proof that things are going well. Good people! Easy relationship! No drama! Who could ask for more? Now pull up their margin. Go ahead. I’ll wait. If your shop looks like most, one of your longest, steadiest relationships is also one of your least profitable accounts. Not because anyone got greedy. Not because your rep made a bad deal. But because pricing that made sense a decade ago was never revisited in depth, and the small concessions that felt reasonable at the time quietly stacked up into something few people would sign off on today if they saw it fresh. That’s the thing that makes this so hard to fix. Nobody did anything wrong. Your rep built trust. Your team kept a customer happy. Reasonable calls were made in reasonable situations. It’s just that nobody ever stood back and looked at what all those calls added up to over ten years. Now you’re here. CONTRIBUTOR ARTICLE How It Happens It starts normally enough. A customer comes on board at a decent margin. Early on, your rep makes a few small moves to keep things smooth: ¤ a slightly better price on one line, ¤ a freight accommodation here, ¤ a retroactive volume break there. None of it is dramatic. None of it gets flagged. The account feels solid, so the annual check-in, if it happens at all, focuses on whether they’re growing rather than whether the margin has drifted. In the background, your costs keep moving. Vendor increases. Tariffs. Freight. The floor keeps rising, but the customer’s prices don’t follow it proportionally. A point or two slips away each year until, without anyone meaning for it to happen, you’re servicing a 15-year account at margins 5 to 8 points below what you’d charge a similar customer walking in the door today. And nobody says anything, because “That’s what they’ve always paid.” That phrase does a lot of damage. It sounds like loyalty. It feels like stability. But what it actually is, is an assumption nobody has bothered to examine one that’s costing you real money every single month. CONTINUED ON PAGE 112
